Facilitating Meetings, Panels and Expert Q&A | 主持会议、讨论与专家问答

A strong facilitator does not dominate the discussion. A strong facilitator makes the discussion easier to think inside.

Facilitation language has a different job from ordinary speaking. It must create structure, preserve fairness, expose the real disagreement, protect time, move between speakers and produce a usable close.

主持不是“说得最多”。真正的主持,是让问题更清楚、每个人知道自己在回答什么、分歧不被混淆、时间不被浪费,并在结束时留下明确的结论、行动或未解决问题。

1. Start with purpose | 先说明会议目的

By the end of this meeting, we need to decide whether to extend the pilot.

2. Purpose is not agenda | 目的不等于议程

Purpose = what must be achieved.
Agenda = how the discussion is organised.

3. Decision meeting vs discussion meeting | 决策会 vs 讨论会

State whether the goal is:

  • decide
  • explore
  • inform
  • review
  • generate options

4. Open with the main question | 先给主问题

The central question is whether the current evidence justifies a larger rollout.

5. One question at a time | 一次一个问题

Compound questions create scattered answers.

6. Narrow scope | 限定范围

For this meeting, let’s focus on reliability and cost; implementation detail comes next week.

7. Parking lot | 暂存议题

Use a visible list for important but out-of-scope issues.

8. Scope repair | 拉回范围

  • That’s useful, but slightly outside today’s decision.
  • Let’s park that and return to the evidence question.

9. Turn-taking | 发言轮换

Facilitator language:

  • Let’s hear from X first.
  • I’d like to bring Y in here.
  • We’ll come back to Z after this point.

10. Protect quieter voices | 保护较安静参与者

We haven’t heard from Mei yet. Mei, what do you see as the main risk?

11. Do not force contribution | 不要强迫

Invite, do not humiliate.

12. Dominant speaker control | 控制过度占用时间

I’m going to pause you there so we can hear another perspective.

13. Interruption with respect | 有礼貌地打断

  • Let me stop there for a moment.
  • Before we go further, I want to clarify one point.

14. Time-boxing | 时间盒

Let’s spend five minutes on causes, then move to options.

15. Time warnings | 时间提醒

  • We have ten minutes left.
  • I’d like to move us toward a decision.

16. Clarification | 澄清

When you say “effective”, do you mean lower cost or better outcomes?

17. Definition repair | 定义修复

Use Lesson 093 discipline to expose hidden term differences.

18. Criteria repair | 判据修复

It sounds as though one side is prioritising speed and the other reliability.

19. Summarise without taking sides | 中性总结

So far, both sides agree on the data but disagree on which criterion should carry more weight.

20. Check the summary | 检查总结

Is that a fair summary?

21. Reframe circular disagreement | 重构循环争论

We’re repeating positions. Can we identify the assumption underneath them?

22. Move from positions to interests | 从立场转到需求

What problem are you trying to prevent?

Is that based on the study, operational experience or a forecast?

How confident are we in that assumption?

Useful sequence:

Good questions are:

  • specific
  • answerable
  • not loaded
  • not secretly two questions

29. Weak question | 弱问题

Why is this obviously the best model and how should everyone adopt it?

30. Stronger question | 更强问题

Under what conditions does this model outperform the alternatives?

31. Follow-up question | 追问

Good follow-ups respond to the actual answer.

  • What evidence supports that?
  • Where does that stop applying?
  • Can you give a concrete example?

32. Do not ask a prepared follow-up blindly | 不要机械追问

Listen first.

33. Q&A triage | 问答分流

Audience questions may be:

  • clarification
  • challenge
  • example request
  • unrelated statement

34. Clarification question response | 澄清型问题

Answer directly and briefly.

35. Challenge question response | 挑战型问题

Restate the challenge fairly before answering.

36. Example-request response | 例子请求

Choose an example that matches the audience.

37. Long audience statement | 观众长篇陈述

Could you turn that into a question for the panel?

38. Hostile wording | 攻击性措辞

Separate tone from substantive issue.

Let’s focus on the underlying question about evidence quality.

39. Protect panel fairness | 保护讨论公平

Do not let one speaker receive all challenge questions while others avoid scrutiny.

40. Correct misinformation carefully | 纠正错误信息

I want to correct one factual point before we continue…

41. Unknown answer | 不知道答案

We don’t have enough information to answer that reliably today.

42. Parking an unknown | 暂存未知问题

Assign follow-up owner if the question matters.

43. Conflict escalation | 冲突升级

If discussion becomes personal:

Let’s return to the claim and evidence rather than the person.

44. Consensus check | 共识检查

Can everyone support this decision, even if it isn’t everyone’s first choice?

45. Do not manufacture consensus | 不要制造假共识

Document disagreement if it remains material.

46. Decision close | 决策式结束

State:

  • decision
  • owner
  • deadline
  • review trigger

47. Discussion close | 讨论式结束

State:

  • what was learned
  • what remains open
  • next evidence needed

48. Action close | 行动式结束

Operations owns the test by Friday. Research will provide the source comparison by Monday.

49. Recap at the end | 最后总结

Useful frame:

We agreed X, did not resolve Y, and assigned Z.

50. Meeting notes | 会议纪要

Capture decisions and actions—not a transcript unless required.

51. Decision log | 决策记录

Record key rationale where future review may matter.

52. Panel neutrality | 主持中立

Facilitator neutrality means procedural fairness, not pretending all evidence has equal strength.

53. Evidence asymmetry | 证据不对称

You can acknowledge that one claim has stronger evidence while still giving speakers fair opportunity.

54. Mandarin transfer: “主持”不仅是 host | facilitator/moderator 不同

host may introduce/manage event; moderator manages discussion; facilitator supports process and participation.

A strong summary identifies the decision structure.
