Bolt 12 — Things Your Coach Can See That You Cannot

You cannot stand outside yourself while you perform

There is a basic human limitation that sounds almost too obvious to matter.

While you are performing, you experience the performance from inside.

You feel effort.

You feel uncertainty.

You know what you intended to do.

But you cannot simultaneously stand ten metres away and watch your own body move.

You cannot always see the pattern across twenty performances while you are busy producing the twenty-first.

That is why another observer can matter.

Not because they are automatically wiser.

Because they occupy a different measurement position.

Bolt said this himself

When asked where he could improve in the 100 metres, Usain Bolt pointed to his first 30 metres, his start and acceleration.

Then he made the important observation that there were little things his coach saw that he did not see.

That is not surprising once we think about the geometry of performance.

Bolt could feel the start.

Glen Mills could watch it.

Video could freeze it.

Timing could measure it.

Those are four different information channels describing one event.

Sports science calls some of this augmented feedback

Motor-learning research distinguishes information that comes naturally from performing the movement from information supplied by an external source.

External or augmented feedback can include visual information, auditory information, video, knowledge of results and other measurements that supplement what the performer can sense directly.

A systematic review of augmented feedback in motor learning describes external feedback as an important contributor to learning, with visual, auditory and multimodal forms all capable of adding information that the learner does not obtain from intrinsic sensation alone.

That is exactly what a teacher does when they point to something the learner could not see in their own work.

The teacher sees patterns across time

A student experiences each mistake separately.

Monday:

“Careless.”

Wednesday:

“Another silly mistake.”

Friday:

“I knew it. I just wrote the wrong thing.”

The teacher may see something else.

The same sign error appears whenever negative numbers are nested inside brackets.

Now the events are no longer random.

They form a pattern.

The outside observer has integrated across time what the learner experienced one episode at a time.

The teacher can also see what the learner intended but failed to produce

A student says:

“I explained it clearly.”

They know what they meant.

That knowledge can make their own sentence feel more complete than it actually is.

A reader who does not already possess the intended meaning may see a missing logical step immediately.

This happens in writing, Mathematics, Science explanations, oral answers and almost every complex skill.

We partially judge the product through the intention that produced it.

The external observer sees only what actually arrived.

That difference is valuable.

But external feedback has a danger

If feedback is useful, it is tempting to give more of it.

Every question.

Every step.

Every movement.

Immediate correction forever.

Motor-learning research gives us an important warning.

Studies supporting the guidance hypothesis found that very frequent augmented feedback can improve supported practice while harming later retention or transfer when the feedback is removed.

Later work shows the details are more complicated than a universal rule, and the effect depends on task and feedback design.

But the educational principle is important:

Feedback that permanently replaces the learner’s own monitoring can create dependence.

Good feedback should improve the internal observer

Imagine a teacher who always says:

“Your sign is wrong here.”

The learner fixes it.

Next question:

“Your sign is wrong here.”

Again fixed.

After fifty corrections, what has the learner acquired?

Perhaps better answers.

But have they acquired the ability to detect the error themselves?

A more powerful progression might be:

  • “Your sign is wrong here.”
  • “There is an error in this line. Can you find it?”
  • “Check this solution using your error checklist.”
  • “Before I mark it, tell me which line you are least certain about.”
  • Eventually: the learner finds it before anyone asks.

The external observer has gradually helped build an internal observer.

Self-controlled feedback is an interesting clue

Recent motor-learning meta-analysis has examined what happens when learners have some control over when they receive feedback.

A 2025 meta-analysis covering 29 studies found no clear acquisition advantage overall, but self-controlled feedback supported retention and transfer compared with passive conditions.

Earlier meta-analytic work also suggested benefits from self-controlled feedback, although findings vary by phase, task and study design.

We should not translate sports findings directly into classroom prescriptions.

But the direction is interesting.

The learner may benefit not only from receiving feedback, but from becoming more active in deciding when feedback is needed.

That is another form of calibration.

The outside view and inside view should become partners

The wrong conclusion from this article would be:

“The coach knows you better than you know yourself.”

Sometimes the coach sees something important.

Sometimes the athlete possesses internal information the coach does not.

The useful system compares them.

Inside experience + outside observation + measured result + repeated time.

When those views disagree, investigate.

When they agree repeatedly, confidence in the model can increase.

Why this matters for education

One of a teacher’s most valuable functions is to lend the learner another pair of eyes.

But those eyes should not remain permanently necessary.

The teacher should gradually transfer some of the seeing back to the learner.

Notice the pattern.

Recognise the error.

Judge the uncertainty.

Know when help is needed.

Know when the work is secure.

The best external feedback does not merely improve the next performance. It improves the learner who will have to judge the performance after that.
