Coaching, Feedback and Performance Conversations | 教练、反馈与表现对话

Useful feedback is specific enough to act on and fair enough to trust.

Coaching and performance conversations are difficult because language can easily slide from observable behaviour into motive, identity or character. Expert communication keeps the discussion anchored to examples, impact, expectations, choices and next actions.

1. Coaching vs feedback | 教练 vs 反馈

Feedback provides information about performance. Coaching helps the person think, choose and improve.

2. Performance conversation | 表现对话

May combine feedback, expectations, goals, support and accountability.

3. Start with observation | 先从观察开始

Weak:

You are careless.

Better:

In yesterday’s report, three source links were missing.

4. Observation ≠ interpretation | 观察不等于解释

Observation:

The draft arrived after the agreed deadline.

Interpretation:

You do not care about deadlines.

5. Behaviour, not identity | 说行为,不贴身份标签

People can change behaviour more easily than they can respond productively to character judgments.

6. Impact | 影响

Explain why the behaviour matters.

Because the draft arrived late, the reviewer had only 20 minutes before publication.

7. Avoid exaggerated impact | 不要夸大影响

Use the real consequence, not dramatic language.

8. Expectation | 预期标准

State the expected standard explicitly.

For this workflow, the draft needs to arrive by 15:00.

9. Standard must be known | 标准要事先可知

It is unfair to criticise someone for violating a hidden expectation.

10. Ask before assuming cause | 先问再推断原因

What got in the way?

11. Open question | 开放问题

  • What happened?
  • What did you notice?
  • What would you do differently?

12. Narrowing question | 收窄问题

Was the main constraint time, information or ownership?

13. Diagnostic question | 诊断问题

Where did the task first become unclear?

14. Coaching should not become interrogation | 教练不能变审讯

Use questions to understand and develop, not to force a confession.

15. Feedforward | 面向未来的反馈

Move from what happened to what to do next.

16. Next action | 下一步

Make it specific.

For the next two reports, use the source checklist before submitting.

17. Owner | 责任归属

The learner/employee should know what they own and what support the coach owns.

18. Support | 支持

Ask:

  • What resource is needed?
  • What practice is needed?
  • What blocker can be removed?

19. Support ≠ removing accountability | 支持不等于取消责任

Both can exist together.

20. Follow-up | 跟进

Set a time to review whether behaviour changed.

21. Success criterion | 成功标准

Define what improvement looks like.

22. Example success criterion | 例子

For the next three submissions, all required source fields are complete and on time.

23. Positive feedback | 正向反馈

Recognition should also be specific.

Weak:

Great job.

Stronger:

Your summary identified the decision risk in the first paragraph, which made the meeting much faster.

24. Praise the useful behaviour | 表扬可复用行为

This helps the person repeat what worked.

25. Avoid vague trait praise | 避免空泛人格表扬

You’re brilliant gives less usable information than describing the successful method.

26. Difficult feedback | 困难反馈

Use calm directness.

I need to address a recurring issue in the handoff notes.

27. Do not bury the issue | 不要把重点埋掉

Excessive softening can make the message unclear.

28. Do not attack | 也不要攻击

Directness should target the issue, not the person.

29. Specific examples | 具体例子

Use enough examples to establish the pattern without creating an exhaustive prosecution file.

30. Pattern language | 模式表达

This has happened in three of the last five reports.

31. Frequency matters | 频率重要

One isolated mistake and a recurring pattern need different responses.

32. Severity matters | 严重度重要

A rare high-impact failure may require immediate attention.

33. Intent vs impact | 意图 vs 影响

Good intent does not erase impact; impact does not prove bad intent.

34. Useful frame | 实用句型

I don’t doubt your intention. I want to focus on the effect this had on the workflow.

35. Disagreement with feedback | 对反馈有异议

Invite evidence.

Which part of my summary do you see differently?

36. Correct the record | 修正事实

If the person provides evidence that changes the picture, update your conclusion.

37. Coaching humility | 教练也要可修正

The coach’s interpretation may be incomplete.

38. Performance standards | 表现标准

Link feedback to known standards where possible.

39. Behaviour-impact-next-step | 行为-影响-下一步

A compact structure:

  1. observable behaviour
  2. impact
  3. expected next action

40. Situation-behaviour-impact | 情境-行为-影响

Another useful structure for specific feedback.

41. Goal setting | 目标设定

Good goals are:

  • observable
  • relevant
  • time-bound enough to review

42. One goal at a time | 一次聚焦一个关键目标

Too many simultaneous behaviour changes reduce learning quality.

43. Skill vs will vs environment | 技能/意愿/环境

Performance problems can come from different sources.

44. Skill problem | 技能问题

Needs teaching/practice.

45. Process problem | 流程问题

Needs clearer tools/ownership.

46. Priority problem | 优先级问题

Needs decision/expectation alignment.

47. Resource problem | 资源问题

Needs capacity or support.

48. Do not assume motivation first | 不要先假设态度问题

Diagnose before judging.

49. Coaching question ladder | 教练提问阶梯

  1. What happened?
  2. What did you notice?
  3. What was the first weak link?
  4. What options do you have?
  5. What will you try next?

50. Reflection | 反思

Ask the person to articulate the learning, not only accept the coach’s answer.

51. Documentation | 记录

For formal performance processes, follow applicable organisational policy and record factual agreements accurately.

52. Documentation language | 记录语言

Prefer facts, standards, actions and dates over labels.

53. Confidentiality | 保密

Share sensitive feedback only with appropriate people.

54. Cross-cultural communication | 跨文化沟通

Directness, hierarchy and disagreement norms vary. Adapt delivery without making the performance standard unclear.

Replace broad advice with observable actions.
